Case Study
A governed multi-agent platform for a regulated commerce operation
How KTG designed and built XIA — a five-agent platform with FDA-grade audit, binary Red/Green guardrails, and three-model cost-quality routing — for a fast-growing healthcare commerce company.
The Situation
A fast-growing healthcare commerce company needed to deploy AI agents into a regulated environment — sales operations, supply chain, clinical data, and executive workflows — without the audit and governance gaps that typically come with rushed agent rollouts. Vendor sprawl, fragmented data, and no governance pattern were creating real risk for FDA-bound communications. The business had committed AI agents to a board demo with no data lake, no audit trail, and no team proficiency in agent design.
KTG designed and built XIA: a five-agent platform on AWS Bedrock with three-model routing — Nova Micro for fast paths, Claude Sonnet for reasoning, Claude Opus for hard cases. Governance was the first design principle, not an afterthought. Binary Red/Green guardrails route every interaction: Green answers come from a curated FAQ bank with full audit logging; Red escalates to human review. A promotion pipeline turns reviewed escalations into stable Green answers over time. Data foundation came first: Shopify → Airbyte → Postgres → Metabase BI. Five agents staged across two phases — AskXtresse (sales rep Q&A in Slack and a native mobile app), the Reporting Agent (automated leadership reports), the Supply Chain Agent (PO automation and inventory monitoring), the Clinical Data Agent (enrollment and publication tracking), and an Executive PA tier for CEO/CFO/Finance.
Outcomes Delivered
A reusable governance pattern — pharma, fintech, regulated B2B can adopt the same scaffold and stack under the AI Transformation engagement model.
